Shifting a family guest house's channel mix toward direct: the same headline rate, without the OTA taking a cut of every stay.

Guest House „Йоанна“ is a family-run house in the mountains that filled its rooms through the booking portals, paying a commission on every stay.

An independent property lives or dies on channel mix. The OTAs deliver volume and the billboard effect, and they take 15–18% of gross on every stay for it. On a small owner-operated house that percentage is not a marketing line item. It is most of what is left after costs. Two identical bookings at the same ADR are two very different businesses, depending on the channel they arrive through.

The lever is constrained. Rate parity means the property cannot undercut its own listing, so the direct channel has to win on everything parity does not govern: talking to the owners, seeing the actual rooms rather than a templated gallery, and getting a straight answer for the dates in question. There is no revenue manager here and no channel-manager subscription to lean on, and the capex for a website comes out of one season's takings. That makes the failure point specific: a guest with intent arrives, cannot establish what August costs, how to reach a mountain village, or whether cash is accepted, and completes the booking on the platform instead. The site does not lose the guest. It loses the margin on a guest the property already had.

We designed and built the direct channel: the feeling of the place carried by photography rather than adjectives, then the unglamorous pre-arrival work the OTA usually does on the owner's behalf. Photo-led, entirely in Bulgarian for the domestic market that fills the shoulder season, and mobile-first, because that is where the enquiry is written. The test we designed to was the guest's, not ours: settle every pre-arrival question on the property's own pages, then write to the owners rather than to a channel queue.

We designed and built the Guest House „Йоанна“ site around the objections that send a guest back to the platform:

Photography-Led Art Direction: The house against the ridge line, morning light in the rooms, the pool after dark. An independent property's one real advantage over a listing is that it can show what it actually is instead of a standardised gallery, and the roofline mark sits behind that in two colourways so the house reads as itself on light and on clay.

Настаняване: The two houses, each with guest capacity, its room breakdown and its amenities. It answers what a guest establishes before they ever ask about dates: how many the house sleeps, and what is in it.

The Published 2026 Rate Card: Per-person nightly rates, the family apartment, each house with its механа, and the whole complex, all priced on the page, in euro and in leva. Price is the question that most often sends a guest back to the platform, and it is now settled before they ask.

Pre-Arrival FAQ: An accordion that clears payment terms and booking conditions. These are the questions that otherwise arrive one at a time and cost the owner a day of response latency each. A platform never has that latency.

The Area Page: Real distances to the attractions nearby, because that is how a guest judges a rural property. A village address means nothing without the drive time attached to it.

Direct Enquiry Path: A short form carrying dates and room type, next to a map, a phone number and a proper privacy policy. It lands in the owners' inbox, so the stay it produces carries the full rate to the bottom line rather than the commission-adjusted one.
